Business Problem
The client was working with a heavily customized Odoo 12 environment developed by a previous implementation provider. The system supported B2B and B2C sales, eCommerce, warehouse operations, purchasing, accounting, payments, and multiple external integrations.
However, many business-critical processes were unreliable, incomplete, or difficult to maintain. The company’s main issues included:
- recurring problems with third-party Shopify and Amazon connectors
- unstable Authorize.net payment processing
- synchronization issues with a 3PL warehouse
- complex dropshipping workflows, in which the client shipped products directly to its customers’ end buyers
- limited support for purchasing and container imports from China
- inefficient replenishment and demand-planning processes
- an unreliable shipping cost estimation solution at the order stage
- incomplete customer credit limit logic
- fragmented reporting for purchased customer databases
- extensive custom logic and complicated dependencies across multiple Odoo modules
The high number of customizations also made troubleshooting, maintenance, and further system development increasingly difficult.

Key Solution
VentorTech gradually took responsibility for the client’s Odoo environment. The work started with stabilizing existing processes and continued with implementing new functionality as the client’s business requirements evolved.
The project covered CRM, sales, eCommerce, purchasing, inventory, accounting, payments, reporting, and logistics integrations.
Key improvements included:
- refining B2B and B2C CRM and sales workflows
- stabilizing Shopify, Amazon, and eCommerce-related processes
- improving purchasing workflows and the management of container imports from China
- developing a custom Forecast Report
- implementing a fast replenishment workflow for warehouse operations
- improving estimated shipping cost calculations during order placement
- introducing and refining customer credit limit logic
- resolving issues related to Authorize.net payment processing
- implementing system-wide logic and reporting for purchased customer databases
- integrating Odoo with a third-party logistics warehouse
- supporting dropshipping and direct-to-customer fulfillment processes
- reviewing and improving custom logic across multiple Odoo modules
VentorTech also introduced monitoring infrastructure outside of Odoo, including Sentry, Grafana dashboards, and additional monitoring tools. This provided better visibility into application errors, integration failures, and system performance.
Once the environment had been stabilized and the required business functionality was in place, VentorTech migrated the system from Odoo 12 to a newer version.
This migration project, of 122 custom modules, included:
- completely rewriting 26 JavaScript modules for the new Odoo framework
- rebuilding the Forecast Report and Sales Board
- adapting the customized Odoo Portal
- correcting accounting and inventory valuation logic
- replacing models that had been renamed or removed in the newer Odoo version
- migrating a large volume of custom business data

Result
The client received a more stable and maintainable Odoo environment capable of supporting complex B2B, B2C, eCommerce, purchasing, warehouse, payment, and fulfillment operations.
Previously fragmented or unreliable processes were brought into a more consistent system, including marketplace sales, container imports, replenishment, forecasting, shipping cost estimation, credit management, 3PL synchronization, and dropshipping.
Sentry, Grafana, and the broader monitoring setup improved visibility into errors and performance issues, allowing technical problems to be detected and investigated more effectively.
The migration preserved a highly customized environment, including 122 custom modules, critical reports, portal functionality, business data, and complex accounting and inventory logic, while adapting the solution to the architecture of the newer Odoo version.
Today, the client continues to work with VentorTech in a consulting and technical oversight capacity. While their internal team is developing its own AI assistant, our experts provide architectural guidance, review key technical decisions, and help ensure that new development remains compatible with the existing Odoo environment.
